Four of the five markets are not being defended by dealers. Page one is mostly sign shops, print franchises, Yelp and, in one case, a Facebook page. Those businesses sell a printed drawing. They cannot sell, lease or service the machine, which means they cannot answer the question the searcher is actually asking.

Lehigh Valley has no dealer on page one at all. It is the cheapest first win on the board.

City plus keyword searches barely exist. Of twenty two combinations tested across five cities, one returned measurable volume, at ten a month. A control keyword confirmed the data was live, so those are real zeros rather than a failed query.

This is the reason the market is winnable. There is not enough traffic to justify a serious SEO budget from anyone, so almost nobody has spent one. These sites do not need to beat a well funded competitor. They need to exist, and be the only dealer that does.

Two things to be aware of, neither fatal. Harrisburg's vertical table adds up to 75 more accounts than its stated prospect universe, so one of the two figures is out by about three percent. And the $8,000 transaction value in your assumptions sits mid range against your own TAM, which implies $6,400 to $11,200 a unit. We have used $8,000 throughout because it is your stated figure, but the break even below moves between 3.2 and 5.6 devices across that range.

The number worth defending is the 25 to 28 percent. Your model assumes roughly a quarter of high probability accounts replace a device every year. Everything downstream, including our break even, is a function of it. If that rate is really 15 percent, every figure here scales down with it, and the case still clears comfortably.

Your sales angle is worth more than your product

Your model does not tell your sales team to lead with hardware. It says workflow, scanning, outsourcing conversion and fleet replacement. Those words have their own search market, and it prices far above the head term.

Google Ads cost per click and monthly volume, United States. Competition is Google's own index, 0 to 100. Managed print services draws a $62 click at a competition index of 5, and document scanning a $32 click at 11. The hardware term everyone builds pages for draws $2.46 at 100. Advertisers are telling you where the money is, and almost nobody is competing organically for it.

This changes what the five sites should be. Not five product pages for a plotter. Five pages about the problem your own model says to lead with: an ageing fleet, drawings going out to a repro house, plans that need scanning and a workflow that leaks. The machine is the answer to that, not the headline.

What we would build

What we did not measure, and you should ask about. Organic results only. We did not audit the Google local map pack, which matters for dealers. We did not audit anyone's paid search, so a market that looks undefended organically may be well defended on Ads. Search volumes are Google's own figures, rounded by Google into bands. Cost per click is what advertisers currently pay, not what a lead is worth to you. Market size, account and replacement figures are your model's estimates, used as supplied and not independently audited. New pages usually take longer than one quarter to rank, so a six month term shows direction of travel rather than a full return.
